Zero-Runaway Governance: Architecting Token-Safe HITL Thresholds

A blueprint for PII data masking, bounded conversation recursion, and executive approval gates for autonomous agents.

The Risk Profile of Autonomous Media Buying

Connecting Large Language Models directly to ad management APIs, payment gateways, and store databases introduces significant financial and compliance risks.

Without architectural constraints, agents can fall victim to prompt injections in scraped product reviews, hallucinatory price cuts, or unbounded recursion loops that drain treasury balances in minutes.

“In enterprise retail, an unconstrained autonomous agent is not an employee—it is an existential vulnerability.”

The Triple Governance Shield

CommerceOS resolves these hazards through three non-negotiable defensive tiers embedded directly in the agent dispatch runtime:

  • Tier 1: Deterministic Token Shield — Redacts customer PII (credit cards, names, physical addresses) and internal API keys before model submission.
  • Tier 2: Recursion & Loop Guard — Enforces a hard stop at 5 turns for any sub-agent conversation, preventing token-draining ping-pong states.
  • Tier 3: HITL Approval Gateway — Any action exceeding defined budget caps (e.g. daily spend increase > $500, bulk order > 100 units) requires cryptographic executive sign-off.

Durable State & Replay Telemetry

Every approval request is stored in durable PostgreSQL storage with complete parameter histories, projected impact scores, and rollback mechanisms. If a human operator denies a request, the agent receives structural feedback and recalibrates its recommendation matrix autonomously.
